Can this be done, and if so, is it just the gears that swap over or...?

Crown/pinion from vitara into samurai?
The front of a Vitara will fit into a Samuri front and rear,
all you change is the crown and pinion,
the are a few to different ratios but the most commom for conversions
off road is the 5.12 or 4.6
this will lower both ratio high and low, the other option is a lower transfer
box gear set, but they are $450 US.
but will not lower top gear by more than 12% but 84% in low range.
if money not an option go for the transfer box gears.

most Vitara have a ali housing the breaks under load.
most up grade these to steel, which are rare.
i have only broken one housing ,but blown bits through the casing on 3 or 4 others which we tig back up, if the locker went straight in it would of been nice to try. i woundnt even waste my money on a steel diff , it would only be a shitty ifs still, i could soild front it for less.my housing. vaughan

you can get 23 and 26 spline carriers in the frount diffs of
a Vitara which are also only a two pin carrier
where a pre 88.5 SJs have a four pin carrier
you need to put a spacer on the pinions
and if you use the sj ect carrier you need to
make a retainer to hold the pins from
caming out as the ring is slightly diffrent
